The EV Reformation: Are Dealerships Outdated?

The medieval Catholic Church sat between ordinary people and salvation — translating doctrine, administering rituals, collecting its dues. No direct access. No shortcuts. The intermediary *was* the system.

The traditional car dealership operated the same way. For a century, it worked. Manufacturers needed local distribution. Consumers needed someone to handle financing, service, and the terrifying complexity of buying a machine most of them didn't understand. The dealership filled that gap, and state franchise laws locked that arrangement in place with the force of regulation.

Electric vehicles are doing to that model what the printing press did to the Church. Slowly at first, then all at once.

What Dealerships Actually Did — and Why EVs Change the Math

To understand the disruption, you have to understand what dealerships were actually selling. Yes, cars. But more precisely, they were selling *expertise and access*. Internal combustion engines are mechanical labyrinths — hundreds of moving parts, proprietary maintenance schedules, oil changes every 5,000 miles, timing belts, transmission fluid. Dealers built entire revenue ecosystems around service departments. The average dealership earns more gross profit from its service lane than from new vehicle sales.

EVs don't have timing belts. They don't need oil changes. Brake wear is dramatically reduced thanks to regenerative braking. The powertrain that gave dealerships their service-revenue moat is largely gone. A Tesla Model 3 has roughly 17 moving parts in its drivetrain. A comparable gasoline vehicle has closer to 200.

That's not a minor operational shift. That's the elimination of a profit center that subsidized everything else in the dealership model.

At the same time, EV sales continue climbing. The U.S. hit record EV sales in 2023 — over 1.2 million units, representing roughly 7.6% of total vehicle sales, up from under 3% just two years prior. The volume is coming. The question is whether traditional EV dealerships are equipped to capture it or whether they'll watch it flow around them.

The Direct-to-Consumer Bet — and Why It's Winning

Tesla made the first serious move. No franchise dealers. No negotiating with a finance manager in a glass office. You configure your car online, pay online, and it shows up at your door or at a company-owned delivery center. The model strips out margin that would otherwise go to a dealer and, more importantly, strips out friction.

Rivian and Lucid followed the same playbook. So did Polestar. The brands built entirely around EVs have almost uniformly decided that the traditional dealership model is a liability, not an asset.

This isn't just ideological. There's a real consumer experience argument. EV purchases require a different kind of education — charging infrastructure, range anxiety, home installation costs, tax credit eligibility under the Inflation Reduction Act. Traditional dealers, many of whom still treat EVs as a niche product they're obligated to stock, are often poorly equipped to walk a first-time buyer through that conversation. Studies have shown that dealer staff frequently steer hesitant buyers back toward hybrids or ICE vehicles because the sales commission math hasn't caught up with the technology shift.

The result: consumers who want EVs increasingly trust the manufacturer's website more than they trust the showroom floor.

The Dealers Fighting Back — and Some Are Doing It Right

It would be wrong to write off the entire dealership network. Some operators are making genuine investments in the EV transition and building real competitive advantages in the process.

Forward-thinking dealers are training staff specifically on EV technology — not just product specs, but the full ownership picture. What does a Level 2 home charger installation cost? Which tax credits apply to which vehicles, and do they apply at point of sale or at tax time? What does a charging network like Electrify America actually cover in this customer's driving region?

That kind of consultative selling is genuinely valuable. Most consumers buying their first EV are anxious. They're making a $45,000 decision about technology they've never lived with. A knowledgeable salesperson who can walk them through real-world range data, help them understand their home charging options, and map out the five-year cost of ownership versus a comparable gas vehicle is providing something the manufacturer's website can't fully replicate.

The dealerships that will survive this transition are the ones treating EV education as infrastructure — investing in it the way they once invested in service bays.

Some dealer groups are also expanding their EV charging infrastructure on-site, creating service touchpoints around software updates and battery diagnostics that don't exist in the ICE world. It's a different revenue model, but it's a real one.

The Regulatory Battleground Nobody Talks About Enough

Here's the angle most coverage misses: the real fight over EV distribution isn't happening in showrooms. It's happening in state legislatures.

Franchise dealer laws — the regulations that in most states prohibit manufacturers from selling directly to consumers — were written specifically to protect the dealership model. Tesla has spent years fighting state by state for the right to operate its own stores, winning in some markets and losing in others. As of now, Tesla still cannot sell directly to consumers in states like Texas and Michigan without routing transactions through workarounds.

These laws are increasingly indefensible in an EV context. They were written to prevent manufacturer monopoly power in a world where the product required local service and support. EVs fundamentally change that calculus. Regulatory reform is coming — slowly, unevenly, and with enormous resistance from dealer lobbying groups who understand exactly what direct sales would mean for their margins.

Watch this space. The legislative battles of the next five years will do as much to determine the shape of EV distribution as any consumer preference data.

What the Reformation Actually Looks Like

The printing press didn't eliminate the Church. It eliminated the Church's monopoly on the relationship between believers and doctrine. What emerged was a more diverse, more competitive, more consumer-oriented religious landscape — eventually.

The same restructuring is coming for automotive retail. Dealerships won't disappear wholesale. The franchise network is too embedded, too legally protected, and too geographically distributed to vanish in a decade. But their function will compress. The service revenue model that made them viable is eroding. The information asymmetry that made them necessary is gone — consumers arrive at dealerships having already configured their car online, knowing the invoice price, and having read 40 forum posts about real-world range.

What survives is the dealership as experience center and fulfillment infrastructure — not as gatekeeper.

The dealers who understand this early are already repositioning. They're investing in EV-certified technicians, building out DC fast charging on their lots, and training sales staff to be advisors rather than closers. The ones who don't will find themselves on the wrong side of a reformation that doesn't care about their franchise agreements.

The sacred object has changed. The rituals required to access it are changing with it. The question for every dealer group in America right now isn't whether the EV transition is real — the 1.2 million units sold in 2023 settled that — it's whether they intend to be the printing press or the indulgence seller.
